Problem w/ new manual hub conversion...help

So a week ago, I had my drivers side inner wheel bearing go out...and I knew my hubs were bad because I took it in to a dealership because it wasn't locking back in to 2wd without clunking... so I replaced the hubs with the manual (mile marker) and nut kit, rotors, and bearings.

It was fine the first day, now everytime I go over bumps there is clunking noise, and the hubs get hot. I took the tires off today and a o-ring gasket that was on the outest part of the hub was all shredded up.. I have tried locking it in to 4wd and it works..but still makes weird noises... Anyone have any idea what this may be? Something wrong with my axle? or transfer case? I dont really have much more money to spend on fixing this 96 ranger.. but sad part I am still paying on my loan..

they might have over tighten that nut kit.. get the special socket and makes sure.. or maybe not have seated both bearings correctly when installing..

yeah I did it myself with a buddy (with the special 4 prong socket), we torqued it as said 35 lbs then 90 degree back turn and on the 16 inch we just did it a little, then on the other nut 150 lbs i double checked today on the 150 one... now i am kinda wondering if we did it too tight with the first nut with the pin that we didn't set it with 16 inch? but his torque wrench didnt have that low of a setting...hmm

yea, 16 inch pounds is about finger tight... and you packed the bearings full of grease right? and then spun the rotor while torquing it to 35 ft-lbs? and for the outer nut just crank it down as tight as you can, like 250 ft-lbs because they have been known to come loose very often.

yeah I did all that, pretty much everything except spun the rotor while torquing it.. i did double check the outer nut and it was on good.. I think its something else, because there is clunks under the truck on the axle the way it sounds, but its only when its going over crack/bumps in the road, but its a weird kinda grind/clunk...

im broke so im just gonna say screw it and drive it till it dies. i cant afford to take it in somewhere..
