99 Ranger 4.0 5-speed 4x4 Transmission Issues

I bought this truck in 2001 with about 20,000 miles. It was hard to shift then. Sometimes it feels like you just hit a wall when trying to put it in gear. No grinding. Just solid. Usually this happens in 1st through 3rd. If I can get it into 5th or reverse then I can go back to any other gear and it goes in easily. I often have to hold steady pressure and it will eventually drop into gear. Again, usually 1st and 2nd gear. And less often when I have been driving awhile. This doesn't happen every time.

Newest issue. Sometimes when I depress the clutch, usually from a stop, the clutch pedal will return but the clutch itself does not disengage. This is a particularly distressing situation if you happen to be on a boat ramp when you let the clutch out but the truck doesn't start forward but rather goes backwards into the lake. The pedal has a different feel when it returns without the clutch disengaging. Like it is only spring action bringing it forward. To get the clutch to disengage I have to push the pedal hard to the floor, sometimes several times, until I feel it "reconnect" and I can ease it back out like normal.

Possibly significant details. This usually only happens when depressing the clutch completely, and firmly, to the floor. And, only once or twice, the clutch has felt hard and the pedal doesn't seem to want to depress.

Any ideas?

When you shift transmission with engine OFF is it easy, if so there is no problem in the transmission shifter.

Rangers use a hydraulic clutch system.
Hydraulics must be air free to work, that's why you need to bleed brake systems, and why you need to bleed Ranger clutch system if it gets air in the lines or Master or Slave(in bell housing).

But it reads like you may need a new clutch if it doesn't engage the engine when pedal is released.
Could be "lust" a bad slave, but you still need to drop the transmission out to get to it so installing a new clutch disc, pressure plate and slave would be best at that point

Long shot is Master cylinder problem but they are not expensive to replace, so you can do that first to see if it fixes the problem, no harm done if it doesn't, they do wear out.
